HRV for coaches: the trend matters, the number rarely does

Heart rate variability is the most misread metric in coaching. Not because it is useless, but because it gets treated as a score when it is really a comparison against yourself.

Before anything else

This is a guide to using HRV as a coaching signal alongside everything else you know about an athlete. It is not medical guidance, and HRV is not a diagnostic tool. Anything that looks like a health concern belongs with a medical professional, not a dashboard.

Why absolute HRV numbers mislead

HRV differs enormously between individuals. Age, genetics, measurement method, measurement time and the device itself all move it. Two athletes in equally good shape can sit at wildly different values, and neither number says anything useful about the other.

This is why leaderboards and shared thresholds fail immediately in a squad setting. Rank a roster by HRV and you have mostly ranked it by who happens to have high HRV. The athlete who is genuinely struggling can still be near the top.

The useful question is never 'is this number good'. It is 'is this number normal for this athlete, right now, given what they have been doing'.

How to read it properly

Compare to their own rolling baseline
Two to four weeks of that athlete's own readings gives you a normal range. Deviation from that is the signal. Everything else is trivia.
Weight the trend over any one morning
Day-to-day HRV is noisy for entirely mundane reasons — a late meal, a glass of wine, a bad night, when the reading was taken. Several days drifting in one direction is far more informative than one low morning.
Read it next to sleep
Sleep duration and quality explain a large share of HRV movement. A drop on the back of four hours' sleep is a sleep observation, not a training observation.
Read it next to load
A suppressed reading the morning after a genuinely hard session is an expected training response. The same reading in a taper week is a different conversation entirely.
Let the athlete overrule it
Self-reported energy, soreness and motivation frequently move before physiology does, and they carry information no wearable has. When the numbers and the athlete disagree, that disagreement is itself worth a conversation.

What to do with a flagged athlete

A deviation is a prompt to look, not an instruction to deload. The first move is almost always a question rather than a programme change: how did the session feel, how are you sleeping, what else is going on this week.

Context resolves most flags in under a minute. Travel, exam season, a new baby, a heavy Monday — these explain far more low readings than anything that needs a training response.

Where it stays unexplained and persists across several days alongside soreness or flat motivation, that is when adjusting the week is worth considering. One low morning almost never is.

What HRV drop should I treat as significant?
There is no universal number, and any guide that gives you one is guessing. Significance is relative to how variable that particular athlete normally is: a five percent move matters for someone very stable and is noise for someone who swings widely. That is the argument for baselines computed per athlete rather than a fixed threshold.
Should athletes see their own HRV?
Usually yes, but with framing. Athletes who read a single morning number as a verdict on the day ahead tend to train worse than athletes who never look. If they do see it, make sure they understand it as a trend against themselves.
Is HRV better than asking how they feel?
Neither is better; they answer different questions. Wearables are good at telling you something changed while an athlete is asleep and cannot self-report. Athletes are good at telling you why. Used together they are considerably more useful than either alone.
